See where your business actually stands, then fix the weakest part first.
VOS is the operating system I use with every advisory client. It scores a founder-led business across three pillars and nine areas, turns the weakest points into a 90-day plan, and tracks what was committed against what actually happened. It isn’t a one-off form.
Three pillars, nine areas
A business can be strong in one pillar and weak in another at the same time. That gap is usually where the risk is hiding, so VOS scores each pillar separately.
The Bridge Direction & People
Where the business is steered from, and the people who carry the plan. A shaky Bridge means people work hard but pull in different directions.
- Clarity & AlignmentWhether the line between what only you can do, and what simply ended up with you, has ever been made explicit.
- Strategy & PositioningWhether the business is built around one clear route to market, or several at once with no stated lead.
- Planning & RhythmWhether a real, current plan guides the next quarter, and whether revenue concentration risk is known and planned for.
The Hull Systems & Cash
What keeps the business watertight and moving. A brilliant Bridge can still take on water here.
- Cash & MarginWhether you know what you actually make on what you sell, per product or service line.
- Measurement & ControlWhether there’s one trusted source for the numbers that matter, or several conflicting ones.
- Operations & DeliveryWhether delivery runs on documented process, or on you personally being in the room.
The Cargo Hold Revenue & Customers
The demand you create, the work it turns into, and the customers who come back. A full hold with a weak Hull sinks; a strong Hull with an empty hold goes nowhere.
- Revenue EngineWhether you know what a customer costs to win, and what one is worth.
- Product & InnovationWhether your offer changes deliberately or drifts, and whether quality problems are tracked as a number.
- Customer & RetentionWhether anything actively brings customers back, or retention just happens.
What your score means
VOS gives a Business Health score from 0 to 100, in plain language.
| Score | Band |
|---|---|
| 0–39 | Needs Attention |
| 40–54 | Developing |
| 55–69 | Solid Foundation |
| 70–84 | Strong |
| 85–100 | Excellent |
Alongside the score, VOS describes where the business sits. It’s not a judgement on you, but a description of the system around you:
- TrappedCash is tight and you are the business. Everything waits on you.
- FragileProfit exists but feels fragile, and the hours are punishing.
- StabilisingProcesses are forming. You can step away occasionally.
- ScalingStrong systems and margin. You lead; others run the day-to-day.
- LiberatedThe business runs without you. You choose the work you do.
How VOS is used in an engagement
- Weeks 1 to 4: installThe assessment shows the weakest pillar. We build a 90-day plan against it: the few things worth doing next, not a list of everything that’s wrong.
- Weeks 5 to 8: embedA fixed cadence. Every session ends with a standard to hit before the next one.
- Weeks 9 to 12: review and correctVOS tracks what was committed against what actually happened, and the plan is adjusted.
- Backed by a guaranteeIf by the end of month one VOS hasn’t produced a specific, named item you can point to and say “that’s now off my desk”, you don’t pay for months two and three.
